The Wayfair CFO led global talent before taking the finance job. Here's what she says she learned.

Wayfair CFO Kate Gulliver spent six years running the retailer's global talent function before moving into finance in November 2022 and this year she has been spelling out what that detour taught her.

At a glance: Kate Gulliver is Chief Financial Officer and Chief Administrative Officer at Wayfair. The company named her incoming CFO on May 5, 2022, replacing retiring CFO Michael Fleisher. In spring 2026 she shared her people lessons at a CFO Leadership Council conference in Boston.

How did a talent chief become the Wayfair CFO?

Through investor relations. Gulliver joined in February 2014 to build that function as Wayfair prepared for its IPO, then ran global talent for six years. In May 2022, the company announced she would succeed Fleisher, who joined as CFO in 2013 and planned to retire on January 15, 2023.

CEO Niraj Shah left little doubt about the choice. He said "no one is better positioned to step into this role than Kate."

What does the Wayfair CFO oversee beyond finance?

A great deal. HR, finance, real estate, legal, compliance, corporate affairs and communications all report to her, according to CFO Brew. Talent never fully left her desk. On a CFO Leadership podcast, she said it still sits under her purview.

What did she learn from running talent?

CFO Leadership's account of the Boston talk frames Wayfair as five companies under one roof: a pre-IPO toddler, a hypergrowth rocket ship, a Covid boom, a post-Covid hangover and now, a turnaround into growth. Three lessons stand out.

Simple pay beats clever pay.

Wayfair ties nearly everyone's compensation to overall company performance, not team or regional targets. Gulliver says that makes fast pivots possible, since nobody defends a target that is being retired.

Small teams win.

After rounds of layoffs, she said "a small team gets a lot more done," according to CFO.com.

Rotation builds talent.

Wayfair regularly moves people into and out of finance roles. She says that develops leaders, though the pace deters some employees.

More to Know

Board seat: PVH Corp. appointed Gulliver to its Board of Directors and Audit & Risk Management Committee in August 2024.

Earnings stage: She appeared as CFO and CAO on Wayfair's Q1 2026 earnings call on April 30, 2026.

AI shopping: In 2025, she told CFO Brew that Wayfair was partnering with major AI providers on agentic shopping tools.

Talent handoff: Paul Toms took over the talent team as VP, Chief People Officer in 2022.

Business Fortune believes Gulliver's path from investor relations to people to the CFO chair is rare in corporate finance and it shows in how she runs Wayfair: one companywide pay target, lean teams and finance staff who rotate through other functions.
